Advisory · AI Business Case & ROI

An AI business case your CFO will actually sign off.

Enthusiasm does not survive a budget review. A credible AI business case needs quantified benefits, honest lifecycle costs including inference, integration and change, and a clear statement of what has to be true for the numbers to hold. We build that case with your finance and operations teams, not for them.

What you get

  • 01

A quantified benefits model tied to specific workflows and metrics

  • 02

A full cost model covering build, run, model usage, data, security and adoption

  • 03

Sensitivity analysis showing which assumptions matter most

How we do it

The same discipline every time: understand the business, quantify, test, then commit.

Deliverables

  • Benefit and cost model with scenarios
  • Assumptions register and sensitivity analysis
  • Build, buy or configure recommendation
  • Board-ready investment summary
  1. Baseline the current state

We measure how the work is done today: volumes, cycle times, error rates, labour cost, revenue leakage or customer impact. Without a baseline there is nothing to improve against.

  2. Model the benefit mechanisms

Each opportunity is expressed as a mechanism, such as fewer handling minutes per case or faster time to quote, with conservative, expected and optimistic scenarios.

  3. Cost the whole lifecycle

AI costs do not stop at build. We include model and platform usage, data preparation, integration, evaluation, monitoring, governance and the change effort required for people to actually use the system.

  4. Set the success metrics

The business case defines how outcomes will be measured after launch, so the same numbers can be reported back honestly in our Adoption and Optimisation work.

Questions we are often asked

Can you guarantee an ROI figure?

No, and you should be wary of anyone who does. We give you a transparent model with stated assumptions and ranges, and we measure actual results after launch.

Discuss your business case.

A short conversation is enough to tell whether this is the right starting point for you.
